CAL2 - Certified Agile Leader 2
CAL 1 taught you why agility cannot be mandated. CAL 2 teaches you how to build it. This course gives you the structural tools to redesign decisions, dependencies, and metrics across your organisation, so the new behaviour survives without you in the room.
Description
Online Certified Agile Leader® 2 (CAL 2®) Course: Advanced Systemic Leadership for Agile Executives
CAL 1® changed how you think about leadership. CAL 2 gives you the structural toolkit to redesign the organisation itself, plus a full set of proprietary canvases you keep and reuse long after the course ends.

|
Format: Live online via Zoom + Mural, fully interactive Duration: 2 days (9:15–17:00 GMT, 1 hour lunch) |
Exam: None, certification via active participation Class size: Maximum 12 participants |
Prerequisite: You must hold a Certified Agile Leader® 1 (CAL 1®) credential before enrolling, whether active or inactive. Completing CAL 2 automatically renews your CAL 1 certification.
CAL 1 made the case for why leadership needs to change. Certified Agile Leader® 2 (CAL 2®) is where you actually rebuild the system. Across seven intensive modules you’ll move from personal mindset to organisational architecture, diagnosing exactly why decisions, dependencies, and conversations get stuck, then designing the specific structural moves that dismantle them for good.
This is not a refresher or a repeat of CAL 1 themes. You’ll work with Intent-Based Leadership, Situational Leadership II®, the RAPID® decision framework, the Six Sources of Influence, Team Topologies, Larman’s Laws, and Causal Loop Diagrams, each applied directly to a real decision, dependency, or metric from your own organisation. Every session ends with a concrete, dated commitment, not a reflection exercise.
You’ll leave with more than a certificate. You’ll leave with a personal Leadership Development Charter and a full set of structural canvases, tools you can put straight back to work on Monday morning, not slides you file away.
A Structural Toolkit You Won’t Find Elsewhere

Seven named leadership models, applied to your real decisions, not case studies. Most CAL 2 providers teach one or two frameworks in isolation. We’ve integrated Marquet’s Intent-Based Leadership, SL-II®, RAPID®, the Drama Triangle, Six Sources of Influence, Team Topologies, and Causal Loop Diagrams into a single connected toolkit, because your organisation’s dysfunctions don’t arrive in neatly separated categories either. |

Your trainer is a Systemic Modelling Practitioner, a rare credential in this space. John Barratt combines a British Military background with senior enterprise coaching credentials, including a discipline most CAL 2 trainers don’t hold: Systemic Modelling. It shapes every diagnostic question in this course, keeping the focus on structural root cause rather than surface-level behaviour. |

How Does the Online CAL 2 Course Work?
Day 1: From Decisions to People to ConversationsWe open with the Architecture of Intent, auditing your real decisions against Marquet’s Intent-Based Leadership Ladder. From there we move into Developing People, using SL-II® and RAPID® to dismantle specific dependencies, then into Conflict, Conversations & Influence, designing the exact difficult conversation you’ve been avoiding using the Six Sources of Influence. |
Day 2: From the Individual to the SystemDay 2 scales up. Designing Change evaluates Kotter, Bridges, and ADKAR against Agile Scoping and the Sahota Playbook. Strategy, Culture & Org Design applies Larman’s Laws, Team Topologies, and Conway’s Law to map your actual org chart. Value Flow, Metrics & Org Learning uses OKRs and Causal Loop Diagrams to break the reinforcing loops keeping bad metrics alive. |
No Exam: Assessed Through the CapstoneThere is no written exam. The course closes with the Systemic Leadership Capstone, where you synthesise all seven modules into your personal Leadership Development Charter and make a public, dated commitment to the room. Your certification is awarded on full attendance and active participation, not a test score. |
Who Is This Course For?
CAL 2 is built for leaders who have already completed CAL 1 and are ready to move from personal mindset shift to organisational redesign.
C-suite executives and senior transformation leaders accountable for enterprise-level agility, structure, and culture change.
VPs, Directors, and Heads of Department who completed CAL 1 and are ready to apply structural, not just behavioural, change.
Enterprise Agile Coaches who need executive-level models to influence organisational design, not just team practice.
HR and People leaders shaping the reward systems, metrics, and structures that determine whether change survives.
Course Topics: Seven Modules, One Connected System
Each module ends with a structural commitment, not a reflection. You’ll leave with seven dated actions, not seven interesting ideas.
The Architecture of Intent: Marquet’s Intent-Based Leadership model, the IBL Ladder, and the Competence and Clarity Gaps that keep decisions stuck on your desk.
Developing People: Situational Leadership II® to diagnose development level, and the RAPID® framework to audit decision-making dysfunction across your team.
Conflict, Conversations & Influence: The Drama Triangle, Brain States, SBI and Clean Feedback, and the Six Sources of Influence applied to your hardest conversation.
Designing Change: Kotter, Bridges, and ADKAR evaluated honestly against their limits, then replaced with Agile Scoping and the Sahota Playbook for leadership alignment.
Strategy, Culture & Org Design: Larman’s Laws, Team Topologies, and Conway’s Law, used to map your organisation’s real dependencies and design a smaller, faster structure.
Value Flow, Metrics & Org Learning: OKRs, Goodhart’s Law, and Causal Loop Diagrams, used to identify and break the reinforcing loops that keep bad metrics alive.
Systemic Leadership Capstone: Synthesising all six preceding modules into your personal Leadership Development Charter and a public, dated commitment.

He has since brought that discipline to organisations including IAG Loyalty, Maersk, Vodafone, and Virgin Red, combining ground-level leadership experience with senior coaching credentials. John is a Systemic Modelling Practitioner, a discipline that shapes the diagnostic questions running through this entire course. Rather than offering advice, he uses clean, unbiased questions to help you find your own structural answers, so the change is genuinely yours. |

Frequently Asked Questions
Do I need to have completed CAL 1 first?
Yes. CAL 1 is a mandatory prerequisite for CAL 2, set by the Scrum Alliance. It can be active or inactive, either is fine. Completing CAL 2 automatically renews your CAL 1 certification, so an expired CAL 1 is not a problem.
Is there an exam?
No. There is no written exam. Your CAL 2 certification is awarded through full attendance and active participation, culminating in your personal Leadership Development Charter during the closing Capstone module.
How is this different from CAL 1?
CAL 1 makes the case for why leadership needs to change and introduces the foundational mindset shift. CAL 2 is where you apply that shift structurally, auditing real decisions, dependencies, conversations, and metrics in your own organisation, and designing specific, dated interventions to fix each one. CAL 1 changes how you think. CAL 2 changes what you build.
How should I prepare?
No formal pre-reading is required. Come with 5–8 real decisions from the past month, one person you’re struggling to develop or delegate to, and one conversation you’ve been avoiding. Every model in this course gets applied directly to those examples.
How many people will be in the class?
Classes are capped at 12 participants. This course involves candid disclosure about your own leadership gaps and organisational dysfunctions, and that only works in a small, trusted group.
Are the sessions recorded?
No. Much of this course involves candid discussion of real organisational dysfunction and personal leadership blind spots, and that requires a safe, unrecorded environment. Full attendance across both days is required for certification.
What software do I need?
You’ll need the latest Zoom desktop application (not the web or mobile version), a browser for Mural, a stable internet connection, and a working webcam and microphone. Cameras must stay on throughout the course.
What if I need to cancel or reschedule?
We offer a full refund within 14 days of purchase and before receiving your certification. If your schedule changes, you can transfer your booking to a future class at no additional cost, just let us know at least 5 working days before the course starts.
Can my employer pay, or can I get an invoice?
Yes. Select “Pay by Bank Transfer” at checkout and an invoice will be generated automatically. Payment must be received before joining instructions are sent. For larger corporate bookings or bespoke requirements, please contact us at talk@agileaffinity.com.
What if I have another question?
We’re happy to help. Email us at talk@agileaffinity.com and we’ll get back to you quickly.
